One of the characters I had the pleasure of working on as the 3D Character Lead for the Eternal League game.
Each skin had a maximum budget of 15,000 triangles and was divided into head, upper torso, and lower body parts. All components are interchangeable between skins.
Special maps were created to enable skin color variation directly in-engine.
